People act almost entirely to protect themselves, that's not cynicism, that's basic psychological wiring. Bosses seem unpredictable because of a few real things: self-serving bias, they filter every decision through how it makes them look to their own boss. Loss aversion, they fear losing control or looking incompetent way more than they want you to succeed. Reciprocity, they warm up fastest to whoever makes their job easier, not whoever works hardest.
